We upgraded a client from AX2012 R2 to 10.0.25. The data is upgrading pretty smoothly with just minor changes. This is an upgrade, not a re-implementation. There is a migration process that handles replicating the data to the cloud and then modifying it to fit the new data model. There are some changes in how data posts, some visible if there were customizations that need to be reworked that make life a little more difficult for developers and others visible in what the user sees. If the data is pretty clean and there aren't many customizations, it doesn't take long to get the data up into a 10.0.25 D365 to see how it looks. The biggest challenge is the rework of the customizations.
